Assuming you are going through the serial port, Try checking what serial
port you are connected to (either 'A' or 'B').  This marked on the chassis 
where your cradle cable plugs in at on the back of your Workstation.

After checking that, go to 'properies' under the file menu on pilotmanager.
check to see if that matches.  If your cradle is plugged into the 'A' port,
the pilot port should be set to "/dev/ttya".  If the cradle is pugged into the
'B' side, the setting should be "/dev/ttyb".  If the Pilot Port setting is
wrong, click on the port button and select the right one from the list.

Now, assume all that is correct, it maight be the speed is wrong.  I have
Visor and can only use Comm speeds between 9600 and 38400.  Any faster (high)
number and I get the same error.
